What we're doing
New Zealand planted a wall of fast carbon. We're now facing the downside. Transition Forestry is building the method to bring those forests down gently and hand the land back to native bush in a principled, practical, and profitable way.
The problem
The carbon boom's hangover
Over the last decade, the Emissions Trading Scheme rewarded one thing above all else — maximum standing carbon, as fast as possible. The rational response was to plant radiata as densely as possible, never thin it, sell the credits, and defer everything else.
It worked, on paper. Dense, unthinned radiata can sequester up to ~60 tonnes per hectare per year in its early life — nearly double the default carbon lookup tables. But that carbon is borrowed against a liability almost no one is provisioning for.
Wind the clock forward to the late 2030s and 2040s and the picture is predictable:
- Even-aged, over-dense stands with no understory, no structural diversity, and no management plan.
- Synchronised senescence — whole forests aging and beginning to fail at once.
- High ladder-fuel loads arriving exactly as fire weather, drought intensity, and pest and disease ranges all shift the wrong way.
- A wall of dead and dying matter across hundreds of thousands of hectares, much of it remote and low-value.
This is not a tail risk. It's a foreseeable convergence — a catastrophic-risk environment for the communities and ecosystems that surround these forests.
The incentive trap makes it worse
The permanence liability that's meant to backstop a reversal is close to unenforceable against the owners who need it most: thinly-capitalised entities, often offshore, that already sold the credits and hold no capital to manage the asset. One bad regional fire season could blow through both the owner and the scheme's buffer at once.
And the economics are tipping toward abandonment. As carbon value rises and log prices soften, it can be more rational to leave timber standing than to fell it. The relative price of carbon versus timber — not either price alone — is the switch that decides whether the radiata estate gets managed or walked away from. Right now that switch is moving toward walked away from, precisely when these forests most need a plan.
There's a regional cost in that too. Plant-and-abandon carbon farming creates almost no ongoing work — the trees go in, the credits are sold, and the gates close. The crews who once made a living planting, tending, and harvesting are left with locked-up hillsides and little to do. Whole districts feel it.
The capability gap
New Zealand's forestry expertise is built for two things: clear-fell radiata rotations, and — more recently — plant-and-abandon carbon. Almost no one has specialised in the economic transition out of monoculture pine and into permanent native forest. When the crisis arrives, there will be few, if any, trained organisations ready to serve it.
That gap is why we exist.
The solution
Transition forestry
We don't clear-fell and replant bare ground, and we don't abandon. We transition — gradually converting first-cycle exotic pine into permanent, self-sustaining native forest, funded by the carbon the pines sequester along the way.
The approach is deliberately low-intensity — assisted regeneration rather than heavy intervention:
We remove a small share of the pines each year — roughly on the order of one percent — opening the canopy gradually so the native understory has room to establish on its own.
The fast first cycle of radiata does the heavy carbon lifting up front. The standing canopy provides shelter and weed suppression while native seedlings establish below. Over decades, the pines give way and the native forest takes over — without the erosion, slash, and disturbance that make clear-fell-and-replant so costly on erodible country.
The ecology underneath this is better supported than many assume. Research into radiata understories — including Tāne's Tree Trust's work in Tairāwhiti — has found them overwhelmingly native where there's a seed source within reach. Assisted regeneration isn't wishful thinking; it's a measurable process we manage and help along.
It keeps people working
Because the work never really stops, neither does the employment. A perpetual, low-intensity management programme keeps planting, thinning, and monitoring crews on the land year after year — not just for a single harvest, but for generations. Carbon farming pays a landowner once and then goes quiet; an active transition keeps paying the district. Forestry creates jobs in a way that locked-up carbon never does, and for many rural communities that difference matters as much as the forest itself.
How it works
Stock-change accounting, field-measured
Our forest is registered under stock-change accounting in the permanent category, and at 408 hectares we measure carbon directly through the Field Measurement Approach rather than relying on default lookup tables. We get paid for the carbon that's actually there — and we can prove it.
The thinning rate follows the forest, not a schedule
Removing only a small fraction each year barely dents net carbon stock in the early decades, because the great majority of pines still standing keep growing fast. If the understory establishes slower than expected, we slow the pace to match. We stay in clear control of the crossover — the point where native ingrowth has to outpace pine removal — and manage to stay out of any carbon "valley."
Old pines are an asset, not a problem
Given space, radiata keeps growing for a very long time and gets large. Measurements of very old stands suggest the remaining pines can keep adding carbon for 50+ years, offsetting the trees we remove. In the later years, if the native understory is thriving under an open canopy, the right move may be to stop thinning altogether and simply let the forest be.
Permanence is a discipline, not a slogan
We only ever sell carbon credits we're confident represent genuinely permanent carbon, and we hold credits in reserve against any future liability. If, decades out, the pines die back faster than the natives have fully taken over, we're provisioned to meet it. We'd rather earn slower and sleep at night.
Why now
The crisis is decades away, but the method has to be proven now. By managing our own 408 hectares well, measuring everything, and writing down what we learn, we're charting territory that doesn't yet exist on the map.
The most valuable thing we're building isn't the land. It's the method, the data, and the credibility — a demonstrated, ETS-compatible, field-measured transition protocol with a real carbon and ecological track record behind it. That's the asset every future path depends on, and it's the asset others can pick up and follow.
We're not trying to own the transition. We're trying to prove it can be done, so the rest of the industry can do it too.
Long-term vision
Today we're focused on managing our forest well and learning. Over time, the proof-of-concept could open a few paths:
Taking on impaired "trapped" forests
As carbon-boom liabilities catch up, many over-burdened forests will be stranded for passive owners — and the same liability a skilled operator can work off through management is exactly where a transition can help.
Advising large owners and the Crown
Owners facing a reversal liability, and agencies facing a community-safety problem, will need specialists who can deliver a credible, long-term transition. We'd like to be one.
Certifying transition credits in voluntary markets
There's stranded value in marginal pre-1990 land the ETS can't reach, where a verified pine-to-native transition could earn recognition through standards like Verra — measurement-led work that plays to our strengths.
None of this is what we're chasing right now. Today, we're just focused on learning.
Forestry's social licence
The backlash against carbon forestry is here and growing, and plantation forestry's standing in rural New Zealand has taken real damage along with it. Rebuilding that trust matters to everyone who works in the sector. A managed transition that keeps people employed, keeps hillsides stable, and leaves behind permanent native forest is one honest way to start earning it back.
New Zealand needs an off-ramp from a short-sighted carbon boom. We're working on one — steadily, and in the open — so that when the day comes, there's a proven path and a community of practitioners ready to walk it.
